I think Sony's demise comes from the fact that they had become overconfident in the past, hoping at best for their products to sell like their best-sellers (K750). They underestimated the competition before but now their approach is very conservative that explains for the high price tag. Instead of trying to put everything on one phone that the competition already has and hope for the best that people will choose it over the others, Sony has gone a different direction of going against the competition. This is definitely not good for the consumers at least for Sony's fans and also for the overall image of the company but then what can they do if the competition has already what they have? The only thing they can do I say businesswise is to be conservative at best until the right time comes.
Sony mobile is essentially highly dependent on the other division of Sony (i.e. imaging, display etc). The division at its best interest needs to wait for product development because it is their best shot in this highy competitive market. Basically, what I am saying is that Sony needs to be low profile/conservative if there is nothing unique they can offer to the market right now but once they have something great, then it is the best interest of the division to put all their eggs on one basket. This I believe that the Xperia X performance is just a stop-gap. I don't know if the IFA flagship will have unique features but one thing is for sure, it will be better.
Mobile technology perhaps has slowed down that most manufacturers are able to be neck-to-neck with each other which basically means a loss for other companies that have higher RnD. It is just pointless I guess to compete now if your aim is to have the same the competition have even apple is now showing signs of heavy competition not only from Samsung.
Moreover, the x series are not bad at all, the X performance has a great camera perhaps the best in daylight in terms of sharpness.

I'm not entirely following you here because when sony mobile launch a new and better device then the previous flag - the rivals do as well and overall better then sony mobile does.
Watch all the reviews and comparisons the internet has to offer and i believe you will change your mind about the superiority of details in daylight (in auto, manual, 8mp, 23mp, etc.). Moreover and regardless, its low light where the money is at and sony mobile never excelled at that, to say it lightly.
The most worrying thing is that they are not showing any signs of change. All they are doing is trying to survive. They know that consumers don't buy it as its no brainer. So why are they trying to stay alive? For japanese pride? Business reasons? For how long? For what? For what meaning? People rightfully lost interest in sony mobile phones a long time ago and sony mobile doings are only making themselves weaker and weaker as time passes. This can only be explained as a strategy of slow demise from making smartphones. That is unfortunately my best explanation. In the past people used to have high expectations from sony mobile for new devices. At this point, nobody even expects any true competitor from them for IFA announcement, if at all.

but that was all before the iphone and sony's poor business decisions and strategies, which have resulted in today's situation. As a result, sony must modify their strategy to not become a mega goliath, but to try to maximize profits on whatever market share they already have, which isn't necessarily a bad thing. Sony simply doesn't have the cash flow to go up against Apple or Samsung at their own game. Mobile is suffering, they no longer have computers, movies are average at best (let's face it, most sony movies are terrible), TV is doing well but moreso because of high profits per unit rather than high volume.
Sony's biggest money makers are playstation and camera/imagining. This is where they excel. This is where all their money goes.
I am fine with Sony's new strategy, though I am very sad that they are choosing to decrease focus on the US because really, did they ever have any focus on the US to begin with? As long as they can continue to refine and improve their mobile phone line to give quality in hardware/software and features, then i'll continue to be a customer. We all love sony because there's just nothing like the sony experience, when it's done right. Hopefully, they can refocus on their smaller line of phones and do it right to make the loyal fans love them again and gain some new ones too.

The standard consumer just look at specs and price and thats it.
Then there are people who read test reports of these devices and if a magazine is not Jon Snow and knows something - they will read that a Xperia ?? is very good but expensive.
I don't care about antutu or specs(that much). I want a very good looking device with fast cpu (no matter if it is a Q820 or whatever), enough RAM, a superb camera and really big battery. Since the Z3 some of these things is missing. If Sony will use the omnibalance design in future products, I hope they stick to the XA Design.
I also hope that the tiny battery in the XA Ultra is big enough because this will be my next device.

If they continue to not try to compete and outdo in spec and quality and everything else then they are irrelevant. In fact, they are already irrelevant for a long time now. Its a relentless game. Even apple is loosing many users that start to favor the android devices and sony mobile is far in light years from being in apple position. Why? because android has matured a lot, in hardware and software and people are not dumb to pay a premium price and in result get less the what the competition offers.
There is no good reason or anything special that justifies a purchase of a sony mobile device for the price they are asking. You can get similar or better quality - display, audio quality, battery, design, etc. you name it, including overall similar or better camera performance from devices that cost LESS the any x line device (xa, x, x per). Heck, as i wrote, even s7 and g5 can easily be found for LESS then x per. Things has evolved a lot in android world in the last few years. Sony mobile premium design and some few other features are not special anymore, not at all for the price. It might have been special in z to z2 days, but not anymore and sony refuse to acknowledge that and respond. Why they don't change? Maybe it is because they just can't compete. With that said, release of the x devices is not an answer either because people are smart and respect their money and choose other devices for reasons mentioned above, for less price. That is a major failure for sony mobile.
